Free rollout plan template for moving every site in a hospitality group onto one compliance system: pilot, library, assignment, cut-over and the weekly review

## In one sentence

The Multi-Site Rollout Plan is a free PDF for UK food businesses with 5 record sheets: two-week rollout timeline with the owner named for every step, template library checklist: routines, haccp plan, sfbb pack, risk assessments, documents, training requirements by role, site cut-over schedule: every site, its wave, its cut-over day, its manager and its documents to upload. Download it, print it or fill it in, and keep it with your food safety records; Paddl keeps the same records on a phone with timestamps and reminders.

Groups do not fail at compliance software because the software is wrong; they fail because the rollout was an email. This free plan is the order that works for three sites or thirty: name the owner and the pilot site, build the template library once, scope managers to their sites, switch each site off paper on a named day in waves, and hold the weekly review for a quarter. Fill it in for your estate and the rollout has a shape before the first login is sent.

## Why you need it

- A login is not a rollout; the library, the scoping, the cut-over day and the review are
- Sites switched on the same day all break in the same week; waves let the first wave fix the templates for the rest
- Managers scoped from day one see what they run; widening later is easy, narrowing later is an argument
- The weekly review is what turns the rollout into a habit

## What is included

- Two-week rollout timeline with the owner named for every step
- Template library checklist: routines, HACCP plan, SFBB pack, risk assessments, documents, training requirements by role
- Site cut-over schedule: every site, its wave, its cut-over day, its manager and its documents to upload
- Manager scoping grid: which managers see which sites
- Weekly review agenda and a first-quarter tracker

## Record sheets

- **Rollout Timeline**: columns Step, Owner, Start, Done By, Status, Notes
- **Template Library Checklist**: columns Template, Source (paper, previous system), Built (Y/N), Assigned To (all sites / list), Site Exceptions
- **Site Cut-over Schedule**: columns Site, Wave, Cut-over Day, Site Manager, Tablets Ready (Y/N), Documents to Upload (licence, insurance, lease, certificates), Live (Y/N)
- **Manager Scoping Grid**: columns Manager, Role, Site 1, Site 2, Site 3, Site 4, Site 5, Site 6, Site 7, Site 8
- **Weekly Review Agenda and Tracker**: columns Week, Sites Overdue, Expiring This Month, Lowest Three Sites, Actions Agreed, Owner

## How to use it

1. **Name the owner and the pilot site** One person owns the rollout end to end. The pilot is a site with a willing manager and an average kitchen.
2. **Tick off the library** Gather the paper, rebuild it as templates once, in the words the kitchens use. Note site exceptions separately.
3. **Schedule the waves** Three to five sites a week after the pilot. Write the cut-over day for each site and the documents to upload that day.
4. **Fill in the scoping grid** Every manager against every site they run. Owners see everything by default.
5. **Put the weekly review in the diary for a quarter** Same day, same agenda, no exceptions while everything is green.

## Tips

- Run the pilot alongside paper for one week only; longer and neither record is complete
- Buy shared tablets for the kitchens before the first wave
- Tell every site that a check not in the app did not happen, and remove the folder on cut-over day
- Generate one audit pack a month in and read it as an inspector would
- Groups of three or more sites are offered a setup call when they sign up to Paddl; bring this plan to it
